Yogurt is milk fermented by thermophilic bacteria that convert lactose into lactic acid. That acid is what thickens the milk — it lowers the pH until the casein proteins coagulate into a gel. Incubation time and temperature control how far that goes, which means they control both texture and sourness at once, because the same process produces both.

Around 43 °C is the usual target, because it is near the optimum for the cultures used in most yogurt. Hold it there and the milk sets in four to six hours; leave it longer and it keeps acidifying, getting thicker and progressively more tart. Eight hours gives a noticeably sharper yogurt than five. There is no single correct time — it is a dial between mild and sour, and where you stop is a preference.

Heating the milk first is not optional

Most methods heat the milk to around 82–85 °C and hold it briefly before cooling to incubation temperature. This denatures the whey proteins so they join the gel rather than staying separate, which produces a noticeably thicker set.

Skipping the heating step is the usual reason homemade yogurt turns out thin and watery even though it fermented properly. Cool the milk back to about 43 °C before adding the culture — hotter than that and you kill the bacteria you just paid for.

Straining for Greek-style

Greek-style yogurt is simply yogurt with whey removed. Strain through muslin or a fine cloth in the refrigerator: an hour or two thickens it noticeably, four hours gives a firm Greek texture, and overnight approaches labneh.

The whey that drains off is not waste — it is useful in baking or smoothies. Straining removes volume rather than adding anything, so expect to lose roughly a third to a half depending on how long you leave it.
